My idea is to implement a PLAYER.SPRITE feature in weapons so that, for instance, you can have a chaingun change all the PLAY sprites into a player skin that's holding a chaingun.

that would rule, but wait, then there would have to be all new player sprites for this? wouldn't there?

Well, there would have to be new sprites but it would be down to any mod authors to include them. The default behaviour would be unlikely to change I suspect. Further, a number of the default weapons have corresponding skins already made so that's less of an issue. I have certainly seen fist, pistol, chaingun and BFG and I think I have maybe seen others too. I suspect if a full set was completed and compiled, they would become a standard file to have in the skins folder for most people. Of course, it would have to be an optional thing. People who use custom skins wouldn't want their appearance changing every time a weapon changes just because they've loaded a weapon mod.

As to the request itself, this does seem to be a good user-end way to get something that people have been requesting for years now. Whether it's easy to implement from a coding side... Graf has already said he doesn't want to touch the skins code.

I also I reckon the principle could be extended. I'd like to be able to tie specific crosshairs to weapons. ATM, it can be done with a console alias, but it's clumsy and prone to breaking under certain circumstances. I've got a bunch of custom crosshairs but I don't use them very often because it's more hassle than it's worth. Shame, because changing the crosshair helps give a weapon it's character IMO.

Custom Crosshairs are definately a worthwhile endeavor, as they certainly do add a different flavor to any gun, and some (Like the rangefinder Crosshaird for the Tribes 1 and 2 Mortar and Grenade Launchers) might even be able to help players use weapons more efficiently
